A lot of people think multi-agent simply means spinning up more bots.
At first, it really does look that simple: one agent researches, one writes, one executes, and another coordinates the whole thing. Suddenly the system feels alive. But once you let it run for a while, the illusion fades. More nodes do not automatically mean better collaboration. Quite often, all you have done is take the original mess from one agent and spread it across several.
One minute an agent is collecting information, the next it is drafting an article. Right after that, it is asked to make routing decisions, handle edge cases, finish execution, and report the result. As tasks pile up, the whole setup starts to wobble. Everyone is busy, but boundaries are blurry. The pipeline keeps moving, yet very little turns into reusable output.
That is why I have become more and more convinced of one thing:
The real point of multi-agent systems is not quantity. It is division of labor.
If you simply add more bots, you usually end up with a more complicated version of a single overloaded agent. The real value comes from turning them into a workflow with clear boundaries, clear routing, and a structure that can keep running over time.
That is what this article is about: how to turn OpenClaw from “an agent you can chat with” into a small system that can actually collaborate.
Why a Single Agent Eventually Stops Being Enough
Most people move toward multi-agent setups not because their original agent is not smart enough, but because it ends up carrying too many responsibilities.
At first, you may only ask it to do one thing, like organizing research. A few days later, you add more: summarize the material, filter low-quality items, suggest titles, publish updates somewhere, and record the results. Then you start asking it to decide what is worth following up, what deserves a full article, and what should go into a backlog.
None of those tasks seem huge on their own. The problem is what happens when they all sit on the same agent.
First, the context gets dirty. It finishes reading a batch of updates, then immediately has to switch into writing mode. Right after writing, it gets pulled into technical troubleshooting. Constant role switching means constant context switching, and that makes consistency much harder to maintain.
Second, judgment and execution get tangled together. Deciding whether something is worth pursuing is one kind of work. Actually completing a task is another. The first is closer to editing and analysis; the second is closer to engineering and delivery. When a single agent has to do both, it often moves too aggressively when it should be cautious, and hesitates when it should just get the work done.
Third, what looks like automation can just be amplified chaos. Tasks are moving, yes, but boundaries, ownership, and memory are still missing. The system feels active, but not necessarily reliable.
So when an agent starts to feel like it “can do everything, but is getting harder to manage,” that is usually the point where you should start splitting roles.
Multi-Agent Is Not About More Agents. It Is About Separating Responsibilities.
These days I prefer a very simple structure: coordination, input, judgment, and execution as four distinct layers.
The names do not matter. Where the nodes live does not matter that much either. What matters is that each layer knows what it is responsible for, and what it is not supposed to touch.
You can think of it as a very small team:
- one role takes in requests, receives results, and sets the pace
- one brings in raw information
- one filters, prioritizes, and routes
- one turns clear tasks into finished work
Once those responsibilities are separated, multi-agent systems start becoming sustainable instead of merely noisy.
The Coordination Layer: Orchestrate, Don’t Try to Do Everything
The most important job of a coordinator agent is not output. It is orchestration.
It should be responsible for:
- receiving requests from humans
- deciding which layer a problem should go to
- stitching intermediate results together
- controlling priority and execution order
- returning the final usable output
What it should not do is spend most of its time down in the weeds.
As soon as the coordinator starts collecting inputs, making judgments, executing details, and packaging results all by itself, it slowly collapses back into the same overloaded single-agent pattern. It may still look central, but in practice it becomes a bottleneck.
A healthy coordinator behaves more like a project lead. It understands the whole system, but it does not personally grab every task.
The Input Layer: Bring Back Raw Material
When people build workflows, they often want the agent to jump straight to conclusions. But systems that last are usually not strong because they conclude quickly. They are strong because they ingest well.
The value of an input layer is fairly humble:
- watch specific information sources
- collect candidate items
- do basic cleaning
- preserve original sources
- pass the material forward in a consistent structure
It is basically a research assistant laying things out on the table.
The key quality here is not brilliance. It is stability. You do not need this layer to overthink things, and you definitely do not want it deleting useful leads just because it felt confident in the moment.
That is why the design rule for input is simple: be restrained. Better to under-interpret than overreach.
The Judgment Layer: Filter First, Act Later
If the input layer answers “what is out there,” the judgment layer answers “what is worth doing.”
This is one of the most underrated parts of a multi-agent workflow, but it often determines whether the whole system compounds over time or just keeps churning.
A judgment layer is a good place to:
- decide which signals are worth following
- prioritize candidate items
- separate short updates from long-form pieces, engineering tasks, and parking-lot notes
- decide which tasks should move forward and which should stop here
Its value is not in writing beautifully. Its value is in reducing noise.
Without a judgment layer, systems tend to fall into one of two bad patterns: either they collect everything and become a cluttered pile, or everyone starts making calls and standards drift all over the place.
Pulling judgment into its own role is basically like adding an editorial desk to the workflow. When that layer works well, execution becomes much easier downstream.
The Execution Layer: Finish the Work
The defining skill of an execution layer is not creativity for its own sake. It is the ability to turn a clearly defined problem into a clearly usable result.
Tasks that fit well here usually have a few traits:
- the goal is clear
- the input is complete
- the result can be checked
- the output is deliverable
Drafting articles, restructuring content, generating output in a required format, making targeted changes, or filling in verification steps are all good examples.
There are two things execution agents struggle with most.
The first is vague goals. If all you give them is “figure it out,” they start guessing the task while simultaneously trying to solve it. Execution agents can absolutely think, but they are much better when they are not asked to define the problem and solve it at the same time.
The second is overly broad authority. If the execution layer can see everything, change everything, and decide everything, it will eventually start crossing boundaries. That is not because the model is bad. It is because the system never constrained the role in the first place.
A solid execution agent is not the one that feels the most all-purpose. It is the one that can do excellent work inside a clearly defined boundary.
If the System Is Going to Last, the Routing Has to Be Clear
Once you start building a multi-agent setup, the second big challenge is usually not roles. It is routing.
A lot of people instinctively aim for full interconnectivity. Agent A can talk directly to B, B can call C, and C can go right back to A. It feels flexible, almost elegant, like a fully fluid network.
The problem is that once tasks become even slightly more complex, the system becomes hard to trace.
You start asking questions like:
- Who initiated this message?
- Why did the result return to two places?
- Why was the same task executed twice?
- Which layer should retain memory, and which should stay short-lived?
- When something breaks, where do you even start looking?
That is why I strongly prefer turning multi-agent collaboration into clear session-based handoffs, not a free-for-all where any node can jump in at any time.
Put plainly: your routing should feel like routing, not like a group chat argument.
Why Not Every Node Should Be Directly Connected
This is one of the easiest traps to fall into when designing a collaborative system.
It is tempting to assume that if every node can talk directly to every other node, the architecture must be more advanced. In practice, too much direct connectivity usually just means too much coupling.
A more stable approach looks like this:
- a small number of core nodes control task distribution
- most nodes only deal with the problems at their own layer
- bridging or relaying is used when needed
- no one is forced to hold the full global picture
The benefits are immediate.
First, it is easier to debug. You know where a message came from, where it should go, and what a normal stopping point looks like.
Second, it is easier to swap things out. If one node needs a new model, a new role definition, or a new capability set, you do not have to tear apart the entire system.
Third, it is easier to protect boundaries. The input layer does not need execution details, and the execution layer does not need the entire historical chain. Each layer only sees what it actually needs.
The biggest danger in multi-agent collaboration is when every role assumes it should know everything. Good human teams do not work like that, and agent systems should not either.
“Can Trigger” and “Can Collaborate” Are Not the Same Thing
Most multi-agent systems begin with very direct triggering mechanisms: scheduled jobs, simple scripts, remote commands, lightweight relays. That is completely fine. In the prototype stage, getting the system to run at all is the right priority.
But if you want the setup to evolve from an experiment into a durable workflow, you eventually have to realize this:
A system that can trigger tasks is not automatically a system that can collaborate.
A trigger-only system solves the question of how to start. A collaborative system has to solve much more:
- who receives the task
- what they are expected to do next
- where the result goes afterward
- which layer is responsible for judgment
- which layer is responsible for recording the outcome
- how failures are handled
- how successful runs become reusable assets
That is why the focus gradually shifts. Early on, it looks like you are solving scheduling problems. Later, what you are really doing is designing organizational behavior.
Skills Should Match Roles, Not a Personal Wishlist
This is worth calling out because it is where many people drift off course.
When you first start adding skills to agents, it is easy to get carried away. You think, “Why not install this too? That might be useful later.” Before long, every agent becomes a giant bundle of capabilities: writing, searching, sending, diagnosing, publishing, analyzing, collecting.
In the short term, that looks powerful. In the long term, it usually creates trouble.
The reason is simple: skills shape behavior.
If an input agent is given too many analysis and writing abilities, it starts sneaking in conclusions. If an execution agent is given too many outward-facing capabilities, it starts widening the task on its own.
That is why I prefer a stricter rule: define the role first, then assign the capability. Do not pile on capabilities and hope the agent will learn restraint by itself.
Give the input layer the tools it needs for gathering and structuring. Give the judgment layer the tools it needs for filtering and analysis. Give the execution layer the tools it needs for delivery. Give the coordinator the tools it needs for orchestration and communication.
The closer your skills match the job, the more stable the system becomes. Do not treat skills like a bookmark collection. Treat them more like permissions.
The Most Common Multi-Agent Problems Are Surprisingly Uncool
When people talk about multi-agent systems, they often focus on model strength, reasoning depth, or who sounds the most human. Those things matter, of course. But once the system enters daily use, the problems that actually drag it down are usually much more ordinary.
Compatibility issues can magnify routing problems. As soon as a system depends on multiple model sources, multiple interface styles, or multiple behavior patterns, small inconsistencies get amplified. Something that feels like a minor annoyance in a single-agent setup can turn into a chain-wide failure downstream.
Rate limits are not exceptional. They are normal. The moment you start depending on outside sources, public services, or shared capability markets, rate limits stop being an accident and start becoming part of the environment. A durable workflow assumes failure is part of the input.
Configuration drift is especially annoying. In many cases it is worse than a direct error, because the system still seems to work. It just feels slightly off. Once you have multiple nodes, even small differences in role files, defaults, routing, or skill versions can make the whole thing feel inconsistent.
Role files also tend to grow in the wrong direction. A role may start out sharp and focused, then slowly collect exceptions, patches, caveats, and historical baggage until it turns into something bloated that no longer feels like one role at all.
And noisy logs do not mean a healthy system. If a workflow constantly emits “I’m running,” “I received it,” “I forwarded it,” and “I completed it,” but leaves behind very little usable output, then it is producing noise, not value.
None of these problems sound glamorous. But they often determine whether the system survives past the first month.
The Real Value Is Closing the Loop
A lot of people begin with news digests, daily summaries, or weekly roundups. That makes sense. Those are easy to start and easy to demonstrate.
But if the system stays stuck at “collect some information, then publish a summary,” its ceiling is fairly low.
What creates compounding value is not sending something out. It is keeping it and using it again.
A mature multi-agent workflow should slowly form a chain like this:
information -> judgment -> content -> execution -> memory
If you remove any one of those steps, the value drops.
Information means the system keeps noticing external changes instead of waiting for you to check manually.
Judgment means separating signal from noise so the execution layer does not get buried.
Content means turning loose inputs into structured expression, so something you once noticed can become something you can reuse.
Execution means doing the actual work: changing what needs to change, writing what needs to be written, publishing what should be published, verifying what should be verified.
Memory means turning this round of work into the starting point for the next one instead of beginning from zero again.
That is why I do not think a “morning briefing bot” is enough. Briefings are fine, but they are an entry point, not the destination.
The real value is whether your scattered information flow gradually becomes your own judgment system, content system, and execution system.
If You Were Starting Today, What Is the Most Practical Way to Begin?
If you want to build your own multi-agent workflow, my advice is not to max out the architecture on day one. It is to get the skeleton right first.
Start by separating responsibilities before you start multiplying nodes. Figure out which things should no longer live inside the same agent: input and judgment should usually be separated; judgment and execution should usually be separated; execution and coordination should usually be separated. Once those cuts are right, the question of whether you have two nodes, three nodes, or more becomes an implementation detail.
Next, make sure the routing is traceable. How does a task come in? Which layer does it go to? Who returns the result? Who owns the final summary? You want a system you can follow when something breaks, not one that feels magical until the first real failure.
Then define what each layer should not do. A lot of systems do not fail because they cannot do enough. They fail because they do too much. So role definitions should always include both responsibilities and boundaries.
Finally, make each run leave behind an asset. That could be a structured list, a judgment result, a draft, a task record, or any reusable artifact. Once that starts happening consistently, the system shifts from merely helping you work to actually helping you accumulate.
Final Thought: Don’t Turn Multi-Agent into a More Complicated Single Agent
If I had to reduce the whole idea to one sentence, it would be this:
The goal of multi-agent systems is not to make your setup look more advanced. It is to make collaboration real.
If a system only has more nodes, more messages, and longer chains, but still lacks separation of responsibilities, clear boundaries, and actual memory, then it is basically just a more complicated single agent.
A multi-agent workflow worth investing in should have a few simple traits:
- each role knows what it is responsible for
- each route exists for a reason and can be explained
- each run produces output that can be used again
- each layer reduces load for the next instead of adding noise
- the system becomes smoother over time instead of more chaotic
Once it starts working, you realize its most valuable feature is not automated replies or automatic summaries.
Its real value is that it slowly turns one person’s way of working into a small collaborative system that can coordinate, accumulate, and keep compounding.
At that point, you no longer just have a few agents.
You have the beginnings of a team.
